5 Things We Did Wrong (and How We Fixed Them)

Year 1 mistakes are public material if you learn from them. Sharing because other founders might avoid the same potholes. Here are 5 operational mistakes we made and how we fixed each.

Answer

Year 1 mistakes and fixes: (1) Two bad paralegal hires ($40K wasted) → longer trial periods, deeper interviews. (2) Support response time slipped during holidays → hired a third rep, added chatbot. (3) Onboarding flow buried Form 5472 education → moved to week 2 of onboarding. (4) Underpriced add-ons (Form 5472 at $99) → raising to $149 for new customers in Q3 2027. (5) Twitter ad spend (-$15K ROI) → shifted to LinkedIn + SEO content.

Mistake 1: Two bad paralegal hires

Hired two paralegals in months 7-8 who did not work out. One left after 2 months for a better offer. Other was let go for quality issues at month 4. Combined cost: ~$40K. Fix: extended trial period to 60 days, added 3 reference calls minimum, paid trial assignments before full-time offer. Resulting hires (months 11+) have all stayed and produced clean work.

Mistake 2: Support slip during holidays

December 2026 spike in tickets overwhelmed our 2-person support team. Response time slipped from 2 hours to 12+ hours. Lost ~10 customers to the delay. Fix: hired a third support rep in January, added an AI chatbot for common questions (FAQ-style answers without human involvement), set up better holiday coverage planning for December 2027.

Mistake 3: Form 5472 education timing

Original onboarding mentioned Form 5472 in welcome email then again in month 11 reminder. Most customers forgot what it was by April deadline. Fix: moved Form 5472 education to week 2 of onboarding flow. Detailed video + email explainer. Customers who watch this video have 40% higher renewal rate.

Mistake 4: Underpriced add-ons

Launched Form 5472 + 1120 filing at $99/year. Cost to deliver: ~$60. Margin too thin. Fix: raising to $149 for new signups in Q3 2027. Existing customers grandfathered at $99. New revenue per add-on customer: $89 vs $39. Doubles add-on margin.

Mistake 5: Twitter ads

Spent $15K on Twitter ads months 4-6. Generated 240 visits and 2 customers. Negative ROI. Twitter targeting for our non-resident founder niche was poor (most non-resident founders are not on Twitter for business decisions). Fix: stopped Twitter ads, shifted budget to LinkedIn (better audience for B2B founder content) and content/SEO production (highest ROI of all channels).

What did not need fixing

  • $297 + state fee pricing: customer reception strong, no plan to change
  • Bengali language support: high ROI on Bangladesh market, will expand to Hindi
  • Open-source handbook: hit projected reach within 6 months, will expand
  • Customer office hours (twice-monthly Zoom): high retention impact, will continue

Frequently asked questions

Will the Form 5472 price increase affect me?
Only if you sign up for the add-on after Q3 2027. Existing customers grandfathered at $99/year.
How did you decide which channels to invest in for year 2?
ROI math. SEO content beats all paid channels at our scale. LinkedIn outperforms Twitter for B2B founder audiences. Word-of-mouth from existing customers drives 25% of new signups.
Will you share fixes for year 2 mistakes too?
Yes. Annual transparency report each year covers what went right and what went wrong. Building in public.
Are you hiring more paralegals in year 2?
Yes. 2-3 more paralegals in Dhaka. Volume requires it as we scale to 4,000+ customers.
